Sourcing Adhesives Under Pressure: A Decision Guide for Four Different Situations

After seven years coordinating urgent material procurement for industrial clients, I can tell you one thing with confidence: there is no universal answer to “which adhesive should I use?” The right move depends entirely on what situation you're in.

The Evident Emergency: You've Got a Spec and a Deadline

Production is stopped. A repair crew is waiting. You know the part number — a Loctite threadlocker, a specific Henkel sealant, a specialty film — and you need it in your building before the shift ends tomorrow. This is when most people make the same mistake:

A coating line is foaming. A water-based adhesive is pinholing. A sealant is curing erratically. When the problem is a mystery, the instinct is to look for a chemical quick fix. Sometimes that's right. Sometimes it's a $1,500 mistake.

Let's use the most common mystery I get called about: foam. What is a defoamer? In plain terms, it's an additive that destabilizes air bubbles in a liquid, causing foam to collapse. Defoamers are used in paints, coatings, adhesives, water treatment, and plenty of other systems. The chemistry varies — silicone-based, mineral-oil-based, water-based, powdered, liquid — and choosing the wrong chemistry for your formulation can cause new defects like craters, fisheyes, or poor adhesion.

The right approach has four steps:

  • Define the symptom precisely. When does foam appear? During mixing, pumping, application, or curing?
  • Collect system details. Base chemistry (water-based or solvent-based), temperature, shear, and additives already in the formula.
  • Call a technical rep and give them all of it. A good one will ask follow-up questions. If they don't, that tells you something.
  • Test before you commit. Ask for a sample. Run a small batch. Check for side effects.

And the counterintuitive part that surprises everyone: sometimes the fix isn't a defoamer at all. More is not better — overdosing can destabilize the entire formulation. I've seen foam problems solved by changing a pump speed. One client traced it to a worn mixer blade that was pulling air into the batch during a routine inspection in May 2024. No chemistry involved. Diagnosis before prescription. Always.

Honestly, I'm still not sure why some foaming issues respond to a tiny dose of silicone-based defoamer while others need a complete chemistry change. My best guess is it comes down to surface tension interactions unique to each formulation. The Development Project: Building Something New

The Strategic Evaluation: Choosing Suppliers for the Long Term

This scenario isn't about a single order. It's about annual agreements, approved vendor lists, and whether a global producer like Henkel becomes a strategic partner.

The global adhesives market is large — estimates range from $60 billion to over $70 billion, depending on the research firm (and treat those numbers as directional, because the definitions vary). And whatever the answer, give your supplier the full picture: product, quantity, deadline, and the actual constraint — downtime, a compliance gate, a prototype milestone. Suppliers can plan around constraints they know about. The ones who surprise you with “we could have rushed this if you'd told us” are the ones you'll remember.
