Step 1: Define your actual application requirements
Write down the physical and chemical conditions your material must survive. This sounds obvious, but people screw it up. For example, if your process involves sulfuric acid, you need to know its boiling point (around 337°C) and melting point (10.3°C). The Safety Data Sheet lists both, but don't expect the sales rep to have them in their head. If your storage area drops below 10°C in winter, a product that freezes at 10.3°C could crystallize and jam your lines.
Check: temperature range, chemical exposure, mechanical load, curing time.

The liquid paint might be cheaper per liter, but the TCO includes labor, energy for curing, waste disposal, rework, and time spent managing the supplier. The real saving came from fewer redos, not from the base price.
So calculate: unit price + shipping + setup + prep + energy + waste + potential rework + your own time. (Note to self: always add the time spent chasing status updates. That's real money.)

Price is pointless if the quality varies. If you're sourcing HIC resins, ask for batch-to-batch consistency data. Who provides consistent-quality HIC resins? The answer isn't in a brochure. Ask for control charts, not just a certificate of analysis.
We got burned by a supplier whose 'identical' batch had a viscosity swing that shut down our line for two days. That cost us $2,300 in idle labor, plus the headache of expediting a replacement. Since then, I ask every supplier for three consecutive batch records before we commit.
Check: batch records, viscosity/temperature curves, control charts, and a list of major customers.
Step 4: Validate samples against a standard
Before any large order, get a sample or a pilot batch. If color matters — and it often does — use the Pantone system. Industry standard tolerance is Delta E < 2 for brand-critical colors. We once approved a coating that looked fine in the warehouse but was way off in daylight. Delta E was 4.8. Honestly, we didn't even know what Delta E was then. Now I request a physical panel and measure it with a spectrophotometer. Don't rely on 'it's close enough'. It rarely is.

Step 5: Put every requirement in writing — together
This is the step most people ignore. I said 'as soon as possible' about a deadline. They heard 'at their convenience'. Result: delivery two weeks later. Same words, different meanings. So write down the acceptance criteria, test methods, packaging specs, tolerances, and delivery window. Review them together with the supplier before confirming the order. (Mental note: include the delivery date in the PO, not just the email.)

Step 6: Check the fine print and environmental claims
If a supplier says a coating is 'eco-friendly' or 'low-VOC', ask for the data. The FTC Green Guides require environmental claims to be substantiated. A product can't be labeled 'recyclable' unless it's recyclable in areas where at least 60% of consumers have access. Same logic applies to any vague claim in your industry. We once had a supplier's unsubstantiated claim come back to bite us during a customer's compliance audit. That was a lesson in reading footnotes.
Check: regulatory claims, test reports, and contract terms for penalties.
Before you sign: a few reminders
This checklist worked for us, but our situation was a mid-size manufacturer with predictable ordering patterns. If you're a seasonal business with demand spikes, the calculus might be different. I can only speak to domestic operations. If you're dealing with international logistics, there are factors I'm not aware of.
And don't let anyone rush you through Step 2. The lowest bidder will cost you more in the long run. That's not a cliché — it's a fact I've paid $48,000 to learn.
