There's No 'Best Supplier' — Only the Right Scenario

I'm the procurement manager at a 180-person specialty manufacturing company. I've managed our materials and chemical buying for six years, with an annual budget around $180,000. A few years ago, I compared two vendors for the same nitric acid specification. One quoted $1.14 per gallon. Another quoted $1.29 per gallon. I almost went with the cheaper one until I asked 'what's not included?' The lower quote didn't include hazmat freight, UN-certified drum documentation, or the surge fee for the truck driver who had to wait while our safety team inspected the offload. The higher quote included everything. Final difference? The 'cheap' option actually cost us about 14% more.

If the USPS can publish a rate table saying a first-class letter costs $0.73 at usps.com, a chemical supplier can put hazmat charges in the quote. Transparent pricing isn't an unreasonable demand.

I've never fully understood why some suppliers list dangerous-goods shipping as an add-on. My best guess is that it makes their opening number look better. That's exactly why I ask for a full delivery breakdown before I do a comparison.

Also, be specific. On a nitric acid purchase, specify concentration, grade, packaging, and the SDS edition. In my first year, I made the classic specification error: I just wrote 'nitric acid' and didn't confirm the concentration. Cost me a redo (actually, it was more like a double-reorder—I'm mixing it up with the etchant purchase). Those mistakes happen when you're moving fast, but they're avoidable.

The point is simple: for commodity chemicals, the lowest unit price is a mirage if the freight, safety, and handling costs are hidden. Find the supplier who lists every fee. They might not win the first page of a quote comparison, but they'll win the end-of-year total.

Scenario 3: Coatings and Environmental Claims — Why Coating Analysis Matters

The third scenario is when a supplier is asking you to trust a performance or environmental claim. That's where I rely on independent coating analysis rather than marketing sheets.

I've seen coatings with 'excellent adhesion' and 'low VOC' labels fail within months. Not because the materials were malicious, but because the claims were based on ideal lab conditions rather than our actual surface prep. So now, for any new coating on a critical component, we send a sample for external analysis. The lab runs FTIR to confirm the resin chemistry, salt spray for corrosion resistance, and a cross-cut adhesion test. It costs around $600 to $900 per sample. It has saved us from at least two bad batches (surprise, surprise—the cheapest coating wasn't the real problem; the real problem was that the spec was not verifiable).

Per FTC guidelines (ftc.gov), advertising claims have to be truthful and substantiated. The FTC Green Guides are even more specific about environmental claims like 'recyclable.' That's a useful standard to hold suppliers to. If they can't show you the data behind a claim, that's a red flag.

This is also why I follow environmental contaminants. People ask, 'why is atrazine in water?' The short answer is that atrazine is a common herbicide that runs off farm fields and eventually reaches groundwater. It's persistent. The longer answer is that a chemical doesn't disappear just because it's out of sight. That's the same reason I want to know what leaches out of a coating during service. A coating can look great in the lab and still have a downstream issue you didn't plan for.

So if you're responsible for buying coatings, don't accept vague claims. Ask for independent coating analysis, a copy of the leachate test method, and the name of the person who will stand behind the results. If the supplier hesitates, that's a useful answer too.

How to Tell Which Scenario You're In

Before you buy, run through three questions:

  1. What happens if it fails? If the cost of failure is high (structural bond, safety part, certifiable assembly), buy the engineered product. If it's a low-risk fix, generic is fine.
  2. Is the purchase about chemistry or logistics? For a nitric acid purchase, the actual product is similar across vendors, so the total cost—freight, hazmat, packaging, paperwork—is what matters. Ask each supplier to quote the delivered price.
  3. Is a claim being made? If someone tells you a coating is durable or environmentally safe, ask for the coating analysis and the evidence behind it. Don't let a beautiful brochure substitute for data.

Then ask the same four questions of every supplier:

  • What's NOT included in this price?
  • Who pays if a drum is damaged in transit?
  • Does the price include the SDS, lot certificate, and any registrations?
  • Can I send a sample to an independent lab before approving?

Final Thoughts

I've been doing this long enough to know there's no perfect supplier. There are only suppliers who are transparent and suppliers who aren't. The ones who list every fee up front, even when it makes their number look higher, are almost always the ones I end up trusting. I've learned to ask 'what's NOT included' before I ask 'what's the price.' It's a simple habit, and it has saved us thousands in hidden fees.
