Why I Compare Henkel Adhesives on Total Cost, Not Unit Price

I think most procurement teams are looking at the wrong number.

When a quote lands on my desk for Henkel epoxy adhesives—or any adhesive, coating, or dispensing system—I do not compare unit price first. I compare total cost of ownership. That means purchase price, freight, setup, consumables, labor, scrap, rework, downtime, and disposal. Add those up, and the low-outlay option often isn't the low-cost option.

Unit price is what you pay at the beginning. Total cost is what you live with afterwards.

Here's the thing: I'm not saying every budget product is bad. I'm saying you can't call anything 'cheap' until you've traced every cost it creates.

I manage procurement for a mid-size manufacturing company. I've managed a $180,000 annual materials budget for the past six years and negotiated with dozens of suppliers. That's not a huge budget by factory standards, but it's enough to reveal patterns.

The Quote That Hid the Real Cost

It's tempting to think you can compare unit prices and move on. But identical specs from different suppliers can produce wildly different outcomes once you include setup and rework.

In October 2024, I compared two quotes for a two-part Henkel epoxy adhesive. The first quote was $3,450 for a drum, including freight but no application support. The second was $4,100, including freight, a test batch, and a technician visit. My first reaction was to take the cheaper one. Then I built a simple TCO spreadsheet.

The cheaper option required a separate primer, a longer cure at our shop temperature, and a second shift to hold the schedule. Two test batches failed because I hadn't accounted for a shorter pot life. When I added labor, scrap, and disposal, the total came to about $4,750. The higher quote ended up roughly 10% cheaper in total.

I don't have hard data on how often this happens industry-wide. Based on six years of purchase logs, my sense is that it happens more often than we admit. I built a cost calculator after getting burned twice, and now every new material gets a TCO column before it gets approved.

It means I trust the datasheet far enough to schedule a test.

One line saved us $8,400 a year after we changed to a product that better matched our automated dispenser. The upfront cost was slightly higher. The total cost was lower. That's the difference.

Don't Let a Silicon Based Defoamer Fool Your TCO

Additives create the same trap. If a waterborne coating line starts foaming, someone will recommend a silicon based defoamer. A gallon is inexpensive, but the true cost is test time, compatibility, and dosage. We trialed one, killed the foam, and created fish eyes in the next batch. It took hours to reset the line.

Was the defoamer bad? No. It was the right tool for a problem we hadn't fully diagnosed. The lesson is still TCO: before you add anything to the process, understand what it costs to remove if it fails.

Adhesive Dispensing Robots Look Expensive Until You Do the Math

The same logic applies to equipment. Every time adhesive dispensing robots come up, I hear the same objection: 'That's a capital expense. We don't have the budget this quarter.' I get it. But the alternative is manual labor, irregular bead placement, and glue waste.

Last year I ran a rough comparison. Two operators applying adhesive by hand cost us labor, wasted material, and occasional rework. A basic dispensing cell required an upfront investment, programming time, and maintenance. It also used less material and produced fewer rejected parts. In our volume scenario, payback landed around 22 months. If you only look at the first 12 months, the robot loses. If you look at 36 months, the robot wins—assuming volume is stable.

I don't recommend robots for every shop. I do recommend running the calculation before rejecting the idea because of the sticker price.

What's the Difference Between Powder Coating and Painting? More Than You'd Think

A customer asked me this a few weeks ago: what's the difference between powder coating and painting? The short answer: powder is dry particles applied electrostatically and cured with heat. Paint uses a liquid carrier. The longer answer: powder usually has a higher upfront cost per pound, but overspray can be reclaimed and fewer coats are often needed. Paint can look cheaper at the start, but labor and solvent costs add up over time.

Does that mean powder is always the better deal? No. Color changes are slower, and heat-sensitive parts can't take the cure. So when people ask which coating is cheaper, I answer: 'It depends on part geometry and volume.' Then I hand them my spreadsheet.

If brand color matters, ask your coater how they measure color. According to Pantone's color matching guidelines, Delta E below 2 is the usual target for brand-critical colors; Delta E between 2 and 4 is noticeable to trained observers, and above 4 is visible to most people. A target color in PANTONE doesn't automatically survive a bake cycle. I ask for Delta E readings on the first article before committing to a full run. That's not over-engineering. That's the difference between 'looks close' and 'matches.'

So Here's My Bottom Line

You might say, 'We don't have time for TCO. We need a PO today.' I've been there. The pressure to get a low price quickly is real. But I do not pretend anymore that a low one-time price is a procurement win. The 'free setup' that isn't free, the rush fee that shows up when dates slip, the specification that misses one parameter—these are where budgets die.

When I audited our 2023 spending, most of our budget overruns fell into the category I called 'unexpected expenses.' They were not really unexpected. They were the predictable result of choosing products without checking how they behaved in our actual process.

I wish I had built this spreadsheet years ago. What I can say anecdotally is that our overruns dropped significantly after we changed the policy. Every new material gets a trial run. Every quote gets a total-cost column.

The policy came from a mistake. One quote didn't include a critical test batch. Another did. The second was not the cheapest. It was the right call.

So my view hasn't softened: when I buy Henkel epoxy adhesives, Henkel's carpenter's glue, a silicon based defoamer, or an adhesive dispensing cell, I calculate total cost before I trust the price tag. Price is the starting line. It is not the finish line.
